The 90-Day Playbook

Your five named things. The deliverable of this workshop is a framework, not a vendor list.

01 · THE HOOK

Ninety days. Five names. One metric.

90 days
to first measurable output. The redesign window, not a roadmap.
5 names
written down before you leave: archetype, function, platform, metric, owner.
1 metric
that proves it worked. Not a dashboard. A single number.
02 · THE THESIS

Frameworks compound.
Vendor lists go obsolete
in 18 months.

03 · THE FIVE NAMED THINGS

Five names. Written down. Before you leave.

NAME FIVE THINGS BEFORE YOU LEAVE CAMPUS 1 Archetype M2-P05 · which stack owns you 2 First Function M2-P03 · one, not a portfolio 3 Named Platform M1-P02 · buy-the-platform test 4 Outcome Metric M1-P01 · kill-or-scale variable 5 Named Owner M5-P13 · the keeper, not HR Five names. One page. Monday morning.
04 · NAME 1 — ARCHETYPE

The archetype was already chosen for you.

1
Microsoft shop
Copilot + Azure OpenAI + Fabric. Default for most mid-market. Lowest integration friction if M365 is the daily OS.
2
Salesforce shop
Agentforce + Einstein + Data Cloud. Right if CRM is the system of record and the data moat lives there.
3
Lean tech-forward
Anthropic + Perplexity + point solutions. Build-heavy, low legacy, maximum optionality.
4
Vertical SaaS heavy
Veeva, ServiceTitan, Procore. Least control, most lock-in, but fastest time-to-value if vendor is well-positioned.

Nearly 70% of the Fortune 500 already use Microsoft 365 Copilot (Ignite 2024). The stack picked the archetype.

05 · THE RHYTHM

Three phases. One quarter. One measurable output.

1
2
3
1
Days 1–30: Map
Take the agent inventory. Name the first function, owner, and metric. No tools purchased yet.
2
Days 31–60: Move
Shadow mode in production. Build the integration cell (two engineers, one ops owner). AI runs alongside human baseline.
3
Days 61–90: Measure
Remove approval gates on clean outputs. Generate the first output the owner can show the board.

The board presentation is the Day 90 output. Name it on Day 1.

06 · THE SPIEGEL TEST (SNAP)

Snap's CEO brought a frame, not a vendor. The frame survived two vendor swaps.

1
What Snap CEO Evan Spiegel did
Walked into the board with a governance framework: the archetype (lean tech-forward), the function (engineering and content ops), the named outcome metric (output per FTE).
2
What survived
The vendor names changed over 18 months. The framework stayed. The board approved each reallocation because the frame was durable.
3
$400M Perplexity partnership
Disclosed on Snap's Q3 2025 earnings call: a $400M AI partnership with Perplexity, revenue recognized starting 2026. Frame on slide two, vendor list in the appendix.
07 · THE CAUTIONARY

They brought a vendor name. The vendor name expired.

1
What MD Anderson did wrong
Brought 'IBM Watson' to its own board as the answer. The vendor name was the framework. There was no archetype, function, or outcome metric underneath it.
2
What it cost
~$62M reported spend before the partnership was terminated in 2017. No fallback framework meant no recovery path — the program died with the vendor.
3
The contrast
Snap had the frame; the vendor changed twice and the program survived. MD Anderson had the vendor; when Watson Health failed, the strategy failed with it.
08 · THE CEO MIRROR

Five questions. Write your answers in the room.

1
1. Archetype
Which of the four owns you? Microsoft · Salesforce · Lean tech-forward · Vertical-SaaS-heavy. Pick one.
2
2. First function
One function. Not a portfolio. Not a roadmap. The first redesign in 90 days.
3
3. Platform
Name it. One sentence: why it passes the buy-the-platform test and why you will not switch in 18 months.
4
4. Metric
A single number. Named. Reportable to the board.
5
5. Owner
First name, last name. That person gets the email tonight.

Six minutes of silence. This is the most valuable six minutes of the week.

MONDAY-MORNING ACTIONS · THE COMMITMENT

Josh Siegel built the machine. The playbooks wire it to your P&L.

Monday Morning
  1. 1
Send the named owner the email tonight — with the five named things as the briefing.
  2. 2
Schedule the Day 30 check-in before you board the plane home.
  3. 3
Name the outcome metric in the email subject line — not a vague goal, the exact number.
  4. 4
Book the board slot on Day 90 — the metric moves or it does not. The board hears it either way.
  5. 5
Share one playbook from this week with one member of your team by Wednesday — compounding starts with the share.
